How do I start automating accounts payable with AI if invoices arrive by email?

Start with the step you do most: getting invoice data out of email. Point every vendor at one AP inbox, let AI read each PDF and log the vendor, invoice number, dates and total in a sheet, and send anything over your approval limit to the approver with an Approve button, while you keep entering and paying bills yourself until the log proves accurate. You can build that exact first version in Invoices from Your Inbox to Google Sheets, with Approval.

Do not start with payments. The money end of AP is where errors and fraud cost the most, and it is already handled by your accounting system or a payables tool. The front end (opening emails, downloading PDFs, retyping fields, chasing approvals) is where the hours go and where AI is safest to try.

What should I automate first, second and later?

  1. One inbox. Ask vendors to send invoices to a single address, such as ap@ your domain. Automation is much easier when everything arrives in one place.
  2. Capture and extract. AI reads each attachment and pulls the vendor, invoice number, invoice date, due date and total. Blank stays blank. It should never guess a missing field.
  3. Log. Each invoice becomes a row in a sheet or a draft bill, with a link to the PDF.
  4. Route for approval. Invoices over your limit go to the approver by email and wait for an answer.
  5. Later: matching. Compare against purchase orders and receipts (the three-way match) and flag differences.
  6. Later still: entry and payment. Push approved bills into QuickBooks Online or a payables tool like BILL, and pay through your normal approval and payment run.

At every stage a person still approves payment. Automating the approval request is fine. Automating the approval is not.

What does this look like in a real lesson?

In the n8n lesson you keep the books at an architecture firm. The workflow already has a Gmail Trigger that catches invoice emails and an Extract from File step that turns each PDF into text. You add an Information Extractor with instructions to pull the vendor, invoice number, both dates and the total without guessing, and define the shape of the answer with a JSON example. You log every invoice with Append row in sheet in a Google Sheet called Invoices 2026, then add an If node: when the total is over 1,000 dollars, Gmail's "Send message and wait for response" emails the owner an approval request with an Approve button, and the workflow pauses until she answers. The finish tells you to spot-check the first invoices against the PDFs.

If you prefer no code, Docparser: Pull Invoice Data from PDFs into a Spreadsheet uses an Invoices template on three vendor PDFs, checks the invoice number and a 600.00 total against the PDF, adds a Vendor Name rule the template missed, and downloads everything as one CSV. To understand why scanned invoices misread more often than digital ones, see How AI Reads a PDF, which ends with four checks: math, duplicates, blanks and approval.

What mistakes should I avoid?

  • Trusting extraction on day one. Check every field on the first few dozen invoices, then spot-check. Totals and dates are where OCR slips.
  • Letting AI fill gaps. A guessed due date is worse than a blank one. Tell it to leave missing fields empty.
  • No duplicate check. The same invoice often arrives twice, once from the vendor and once from a reminder. Check vendor plus invoice number before logging.
  • Acting on bank detail changes from email. A new remittance account in an invoice email is a classic fraud pattern. Verify by calling a number you already have, never the one in the email.
  • Skipping the approval step to save time. The automation should make approvals faster, not remove them.

Which tools fit an email-first AP process?

  • n8n to build the inbox-to-sheet workflow with AI extraction and an approval email.
  • Docparser to pull fields from PDFs without code and export to a spreadsheet.
  • BILL for payables approvals and payments once bills are in.
  • QuickBooks Online as the place where bills are recorded and paid.

Key takeaways

  • Automate the front end first: one inbox, extraction, a log, approval routing.
  • Leave payment in your normal system with a person approving.
  • Blank beats guessed, and every new setup gets checked against the PDFs.
  • Verify any change to vendor bank details by phone, every time.

Frequently asked questions

Do I need coding skills to automate AP with AI?

No. Docparser and similar tools work without code, and n8n workflows are built by clicking nodes together. The lessons walk through each click.

What about invoices that arrive as scans or photos?

AI tools read them with OCR first, which makes more mistakes on numbers. Check scanned invoices more closely, and ask vendors for digital PDFs when you can.

Can AI match invoices to purchase orders?

It can compare the invoice fields to a PO list and flag differences in quantity or price. Treat the flags as a review list, and keep the final match and approval with a person.
