What is a RACI matrix?

A RACI matrix is a simple table that lists tasks down one side and people across the top, marking each person as Responsible (does the work), Accountable (has the final say), Consulted (gives input) or Informed (is told the result). Each task gets exactly one Accountable person.

Why it matters for a small business

Projects stall less from lack of effort than from confusion about who decides. Two people assume the other will send the email. Someone is surprised they were never asked. A RACI table forces the conversation up front, in a form that fits on one page.

The rule that does the most good is one Accountable person per task. If two people share the final decision, nobody really holds it. Keep the table small too. If everyone is Consulted on everything, decisions slow down. You do not need special software, and a sheet or a short list in a shared document works fine for most small teams.

The Interview Debrief to Scorecard lesson is not about RACI, but its output is the raw material for one. You turn the transcript of a panel debrief at Willow Bend Physical Therapy, a made-up practice, into a scorecard for a Front Desk Lead candidate, plus decisions and an action items table with an owner and a due date.

In the debrief, Hannah, the HR manager, sets up the final interview, and Jess calls the references. Each action item has one owner, and the request tells ChatGPT to write "Not stated" if an owner or date is missing. That is a useful first step, because tasks with no named owner are where RACI problems start.

A full RACI would go further. It would also say who is accountable for the hiring decision and who is only informed. The lesson does not produce that, so add those roles yourself. The lesson also asks for job-related points only, a reminder to check the notes with your hiring policy and not leave decisions to AI.

Common confusions

RACI vs action items

Action items list specific tasks with an owner and date. A RACI shows the standing roles on a whole process or project, including who must be consulted. Use action items for the week, and RACI for the project.

Responsible vs Accountable

The Responsible person does the work, and there can be several. The Accountable person answers for the outcome and approves it, and there is only one. In a small team, one person can hold both roles.

Tips

  • Build the table on one page, with tasks as rows. If it needs scrolling, split the project.
  • Check each row for exactly one A and at least one R.
  • Review it when a project's team or scope changes, and share the final version where everyone can see it.
