Quick answer

Utilization rate is the percentage of a person's available working hours that are billed to clients. Someone who works 40 hours and bills 28 has a 70 percent utilization rate. Consulting, accounting and law firms watch it closely because time is what they sell.

## Why it matters for a small business

In a firm that sells time, unbilled hours are lost revenue. Utilization shows whether people are mostly doing client work or spending the day on admin, internal meetings and rework. If it is too low, the firm leaves money on the table. If it is too high, people burn out, training stops and quality slips.

There is no single right number. Partners, managers and junior staff usually have different targets, and healthy firms leave room for learning and business development. It also pays to ask why hours go unbilled. If the same chore keeps eating the day, the answer may be a better process or a simple automation rather than longer hours.

## In a real lesson: Build an AI Agent That Categorizes Business Expenses

In the [AI Expense Categorizer Agent lesson](https://learn.ynteractive.com/content/n8n-ai-agent-categorize-business-expenses-google-sheets), you build an n8n agent for Maple Street Bookkeeping, a made-up small firm that keeps the books for about 60 small businesses. You give it a batch of expenses, such as a $38.50 lunch with a client, and it assigns one category and writes a one-sentence note, using "Needs Review" when unsure.

The lesson never measures hours or utilization. But it shows where utilization is often lost. Sorting and annotating expenses is necessary work, yet a firm usually cannot bill a client for the full time it takes. The system prompt says the audience is "the bookkeeper who reviews every entry before it is posted," so a person still checks the output.

If the agent trims the sorting time and the bookkeeper reviews instead of typing, those minutes can move to work the firm bills for, like client advice or cleanup projects. Whether that really lifts utilization is something you would test by tracking time before and after. Do not assume the savings.

## Common confusions

### Utilization rate vs realization rate

Utilization asks how many available hours were billable. Realization asks how much of the billed time was actually collected at full price. A firm can have high utilization and still lose money through write-offs and discounts.

### Utilization rate vs productivity

Utilization counts hours, not results. Someone can be fully booked and slow, or lightly booked and very efficient. Use it with other measures like quality and client satisfaction.

## Tips

- Agree on definitions first: which hours are "available," and whether holidays and training count.
- Track unbilled time by reason, such as admin, internal meetings and rework, so you know what to fix.
- Measure a task's time before and after you automate it. A guess about saved hours is not a measurement.

## Frequently asked questions

**What is a good utilization rate?**

It depends on the role and firm. Senior people typically target less than junior staff because they sell and manage. Set targets with your own team rather than copying another firm's number.

**Does using AI lower utilization?**

If you bill by the hour, finishing a task faster can reduce billable time on it. Many firms move to fixed fees or shift the saved time to higher-value work. Decide your pricing approach before you automate.
